Busy but Cash Is Tight: What the Signal May Be Telling You

Being busy does not automatically mean a business is financially comfortable. A company can have a full order book and still struggle to meet payroll, suppliers or tax dates.

When activity is high but cash remains tight, the useful question is not simply “How do we sell more?” It is “Where is cash being absorbed, delayed or lost?”

Margin may be too thin

Revenue can grow while cash pressure worsens if the work being won does not leave enough contribution after direct costs. Review gross margin by job, product, service or customer rather than looking only at total sales.

Customers may be paying later than the business pays

Working-capital timing matters. If suppliers, wages and tax are paid before customer cash arrives, growth itself can increase pressure. Look at debtor days, overdue invoices, deposit terms and the timing of large commitments.

Too much cash may be tied up in unfinished work

Long delivery cycles, work in progress, stock or delayed invoicing can trap cash inside the operating process. Check how quickly completed value becomes an invoice and then a receipt.

Overheads may have moved ahead of sustainable revenue

New staff, software, premises, vehicles or other fixed commitments can make a previously healthy sales level insufficient. Compare the current fixed-cost base with the level and quality of revenue now required to support it.

Customer concentration can make cash volatile

A business may look profitable on paper but become vulnerable when one large customer pays late or changes buying behaviour. Map how much revenue and receivables depend on the largest customers.

What to measure first

A practical starting point is a 13-week cash view alongside gross margin, overdue receivables, committed payments and the expected timing of new work. The goal is not a perfect forecast; it is to identify the two or three pressures most likely to change the cash position.
